How I Would Hire a GEO Agency

I would hire a GEO agency when the pages a buyer should land on cannot be extracted, and I would refuse to hire one as a substitute for third-party coverage. The agencies in the current set — GR0, Singularity Digital, UpliftGTM, RevenueZen, and Exalt Growth — optimize content for AI extraction. A University of Toronto analysis found that 82 to 89 percent of AI citations come from third-party publications. Content structure can raise the odds that a retrieved page is usable. It does not change who gets retrieved.

The market guide I would keep open during that hire is Best GEO Agencies 2026 for Startups and Enterprise B2B. That page is the deeper comparison. This essay is how I would use it as a founder: which constraint I am buying against, which claims I would treat as the agency's own, and what result would make me stop.

I have no commercial relationship with any of the five agencies below. The terms I would use in the contract, including generative engine optimization and citation architecture, are in the glossary. The sequence I would want the agency's work to sit inside is on Machine Relations.

What the five agencies actually sell

The category these firms are selling into barely existed 18 months before this comparison, and market writeups now project it at $33.7 billion by 2034. Some shops were built for generative engine optimization. Many are SEO agencies that added the label after ChatGPT search launched. WIRED reported that the overlap between top Google links and AI-cited sources has dropped from roughly 70 percent to below 20 percent. That drop is why the pivot is rational. It is also why a Google-ranking pedigree is weak evidence that the firm understands citation.

Agency Who I would consider them for What they optimize What the engagement does not include
GR0 A funded company that wants paid, organic, and AI work in one place Content structure, keywords, and a broad digital program. Founded as an SEO agency in 2021 and reorganized around GEO in 2025. GR0 claims TickPick saw a 843 percent AI revenue increase over 90 days. Earned placements in the publications engines cite
Singularity Digital B2B software companies Answer optimization, content architecture for extraction, citation tracking Which publications an engine treats as trusted
UpliftGTM B2B technology companies that want one owner for AI search Prompt work, engine monitoring, content structured for extraction The third-party editorial record engines use when they select a source
RevenueZen B2B teams connecting the work to pipeline Content, links, and AI-aware structure Earned authority in the publications engines trust
Exalt Growth Remote software teams GEO audits, extraction-oriented rewrites, competitive visibility analysis The editorial corroboration that moves citation probability

I would read the last column before the first. Every one of these firms can be the right vendor for a page that is hard to parse. None of them, on this record, produce the third-party publication that carries most citations.

The layer I would pay a GEO agency for

The Princeton and Georgia Tech GEO study (Aggarwal et al., KDD 2024) showed that specific statistics, credible citations, and structured formatting measurably improve citation probability in generative engines. That is a real result, and it is the result I would hire against.

The work looks like this in practice:

  • Answer-first openings, claim blocks a model can lift, and FAQ pairs that stand alone.
  • Monitoring of mentions across ChatGPT, Perplexity, Gemini, and Claude, with a record of which prompts produce a citation.
  • Tests of structure against prompt categories.
  • Schema and structured data beyond the usual technical SEO checklist.

If my pages bury the answer, I would pay for the rewrite. I would write the acceptance test as extraction: can a person, and then an engine, lift the claim, the number, and the source without reading the whole page?

The layer I would not ask them to pretend to sell

Ahrefs analyzed 75,000 brands across ChatGPT, Google AI Mode, and AI Overviews and found branded web mentions correlating at 0.66 to 0.71 with AI visibility. The number of pages a brand publishes correlates at 0.194. Brands in the top quartile for web mentions average 169 AI Overview mentions, against 14 for the next quartile. That is a tenfold gap tied to third-party mentions. A separate Ahrefs study of 1,885 pages that added schema markup found zero citation uplift across Google AI Overviews, AI Mode, and ChatGPT.

I would put those two Ahrefs results next to the Princeton result and refuse to average them into a slogan. Formatting can help a page that has already been retrieved. Schema, on that 1,885-page read, did not buy the citation. Mentions on the open web track visibility far more closely than publishing more pages.

WIRED's account of OpenAI's partnership with Brandlight makes the same cut from the product side: AI systems select what to cite, and the selection leans on sources they trust. The Toronto analysis quantifies the lean: 82 to 89 percent of AI citations come from third-party publications. A GEO scope that promises ChatGPT citations from on-site rewrites alone is selling past that ratio.

Forrester's B2B buying research found that 89 percent of B2B buyers have adopted generative AI as a top source of self-guided information. The buyer can ask who to trust before they open my site. If no credible third party has described the company in a publication those engines cite, the constraint sits upstream of the template.

Five questions I would ask before I sign

Which publications do engines cite in my category? If the agency cannot name them, the optimization is blind. I would want the list, the engine, and the query, not a generic set of logos.

Does this contract include earned placement? For the five agencies above, the published scope is content optimization. I would treat a "yes" as a change of vendor, not as a slide. The content layer makes a page extractable. The authority layer gives an engine a reason to select it.

What is the measurement model? Engines, prompt types, and cadence. "Keyword rankings" is the previous system. I would want prompt-level inclusion, citation, and the cited URL.

How do you separate structure from source selection? An honest answer agrees that formatting improves extraction and does not control which domain the engine prefers. An answer that says structure alone drives citations is arguing with the Toronto ratio and with the Ahrefs schema result.

What happens after a citation? One citation without a next source, a consistent entity, and a fresh claim is a moment. I would ask how the engagement adds corroboration on a second domain and keeps the cited page current.

How I would choose the constraint before the logo

I would write the constraint in one sentence before I asked any of the five agencies for a proposal, because the table is a menu of extraction vendors and the Toronto ratio says extraction is the smaller share of citations.

If the sentence is "a buyer cannot lift the claim, the number, and the source from the page," I would hire for the Princeton result. Aggarwal and colleagues, KDD 2024, showed that specific statistics, credible citations, and structured formatting measurably improve citation probability. The acceptance test is a before-and-after on a fixed prompt list across ChatGPT, Perplexity, Gemini, and Claude. I would not accept a keyword-rank report as that test. I would also not accept schema markup as a substitute for the rewrite. Ahrefs watched 1,885 pages that added schema and found zero citation uplift across Google AI Overviews, AI Mode, and ChatGPT. Schema can still be worth doing for other reasons. It is a weak citation plan on that evidence.

If the sentence is "no publication engines already cite has described us," I would not hire the extraction vendor to pretend otherwise. Ahrefs, on 75,000 brands, found branded web mentions correlating at 0.66 to 0.71 with AI visibility and page volume correlating at 0.194. The top quartile by mentions averaged 169 AI Overview mentions. The next quartile averaged 14. That is the tenfold gap I would fund. Toronto's 82 to 89 percent of citations on third-party publications is the same gap described from the citation side. WIRED's report that the overlap between top Google links and AI-cited sources fell from roughly 70 percent to below 20 percent is why I would not treat an SEO pedigree, including GR0's founding as an SEO agency in 2021, as proof the firm can close it. GR0's reorganization around GEO in 2025, covered by VentureBeat, tells me the market moved. It does not tell me the engagement includes earned placement. The last column of the table says it does not, for any of the five.

I would match the firm to the buyer only after the constraint is extraction. GR0 is the broad program, paid plus organic plus AI, and the one with a public claim I would audit before I believed it: TickPick, 843 percent AI revenue in 90 days. I would ask for the queries, the engines, the baseline, and the revenue definition. Singularity Digital is the B2B software scope: answer optimization, architecture, tracking. UpliftGTM is the single owner for prompts, monitoring, and structure. RevenueZen is the one that also talks about pipeline and links. Exalt Growth is the remote software team that wants an audit and a competitive read. All five, on the published scopes, stop where the third-party record starts.

Price follows the constraint, not the $33.7 billion category projection. Smaller content-and-monitoring work is quoted in the $2,000 to $5,000 a month range. Broader programs, including a firm with GR0's width, are often $10,000 a month and up for funded companies. I would pay the higher number for a defined page set and a prompt-level before-and-after. I would not pay it for a promise that on-site structure overcomes an 82 to 89 percent third-party citation share. Forrester's finding that 89 percent of B2B buyers use generative AI as a top source of self-guided information is why the empty third-party record is a pipeline problem, not a content-ops problem. The buyer can ask who to trust before they reach the page I just paid to restructure.

I have no commercial relationship with these five. That is why the last column of the table is the column I would negotiate, and why a "yes, we also place earned media" would be a different vendor than the one this comparison describes. I would get that yes in the statement of work, with outlets named, or I would buy the extraction and the coverage as two contracts with two acceptance tests.

The decision

I would hire from this set only after I have labeled the constraint in writing.

Scope: if the constraint is extraction, I would buy a defined page set, a prompt list, and a before-and-after on those prompts across ChatGPT, Perplexity, Gemini, and Claude. Published ranges put smaller content-and-monitoring engagements around $2,000 to $5,000 a month, and fuller programs, including a firm with GR0's breadth, often at $10,000 a month and up for funded companies. I would judge the quote against the page set, not against the category's $33.7 billion projection.

If the constraint is that no independent source engines already cite has described the company, I would spend the same budget on earned coverage in those publications and keep GEO as the rewrite that makes our own pages match the claim. I coined Machine Relations in 2024 to name that stack: earned authority as the record, structure as the extraction layer, measurement as the loop. A GEO agency is a specialist for the middle layer.

What would change my mind: if a GEO engagement, with no new third-party coverage, moved citation rate on the contracted prompts in more than one engine, I would widen the content scope and say so. The Princeton study says structure can move citation probability, so that result is possible. If the after-measurement still shows citations landing on third parties, in line with the 82 to 89 percent, I would stop treating the agency as the citation plan. GR0's TickPick claim of 843 percent AI revenue in 90 days would change my mind only if I could read the queries, the engines, the baseline, and the revenue definition. A percentage in a recognition story is a claim to verify, not a reason to sign.

FAQ

What am I buying when I hire a GEO agency?

A rewrite and a monitoring practice aimed at extraction. The Princeton and Georgia Tech study, Aggarwal et al. at KDD 2024, found that statistics, source citations, and formatting improve citation probability. I would buy that. I would read the contract for earned placement and assume it is absent unless it is named.

Can the agency get the company cited in ChatGPT or Perplexity?

It can improve the odds that a retrieved page is easy to cite. The Toronto analysis puts 82 to 89 percent of citations on third-party publications, and Ahrefs found no citation uplift from schema across 1,885 pages. I would expect extraction help. I would expect source selection to follow the publications engines already use.

How would I choose among GR0, Singularity Digital, UpliftGTM, RevenueZen, and Exalt Growth?

By the constraint and the buyer. GR0 is the broad digital program, with an SEO founding in 2021 and a GEO reorganization in 2025. Singularity Digital and Exalt Growth fit software teams that need extraction and tracking. UpliftGTM fits a team that wants prompt work and monitoring under one owner. RevenueZen fits a team that wants the work tied to pipeline and links. I would disqualify any of them, for the citation job, if they cannot name the publications engines cite in the category.

When would I skip the category entirely?

When the Ahrefs pattern is the one I am living: mentions correlate with visibility at 0.66 to 0.71, and page volume correlates at 0.194, with 169 AI Overview mentions in the top mention quartile against 14 in the next. Forrester's 89 percent of B2B buyers using generative AI as a research source means that gap is a buying gap. I would fund the third-party record first.
